بع النتيجة مش الساعات: حوّل خدمة وحدة في شركتك لنظام يشتغل بالـ AISell the Result, Not the Hours: Turn One Service Into an AI Run System
If your company sells hours, every time AI gets faster your invoice shrinks. Pick one service, let AI do the repetitive work in it with a person from your team reviewing, and price it on the result.
Who this guide is for
Owners of service companies, agencies and freelancers who sell their work by the hour
Key terms
- Service as software
- Instead of selling software on a subscription, you run the AI yourself and sell the finished service to the client.
- Human in the loop
- AI does the work, and a person on your team reviews it before anything reaches the client.
- Outcome pricing
- The price is for what the client receives, like a finished monthly report, not for the hours it took.
- Agent
- AI that does a whole task in steps, not just answers a question.
The steps
Step 1
List every task that repeats in your service
Before any tool, find out where your team's hours go. Open Claude and describe the service you sell.
Most of the time goes to work that moves things from one place to another: paperwork, emails, and spreadsheets copied into spreadsheets.
PromptTask mapThis is the service I deliver to clients: [describe the service]. List every task in it that repeats each week in a table: the task, roughly how many hours it takes, whether it is moving data or making a decision, and the tool we use for it. Ask me anything you need first.
Step 2
Pick one task only
From the table, pick the task that takes the most hours and where a mistake does the least damage.
One task that works beats five that half work. Once it is solid, move to the next.
Tip: Start with internal work or drafts, not something that goes straight to the client.
Step 3
Split it between AI and human review
Every task has a repetitive part and a part that needs judgment. AI does the first, a person on your team reviews the second.
Write down clearly when the AI must stop and ask, like a number that is unclear or an unusual client request.
PromptSplit the workThis is the task: [task], and these are its steps today: [steps]. Split the steps into two lists: what AI can do end to end, and what a person must review. Then write me one clear rule for each case where the AI must stop and ask.
Step 4
Build the first version in Claude
Create a Project for the task and upload your written process and examples of past work with no sensitive data.
Connect the tools you work in from Customize, then Connectors, and put the instructions below in the Project instructions.
The official path Customize, then Connectors, and the steps to connect a serviceSource: support.claude.com PromptProject instructionsYou are an assistant at [company name] doing [task]. Follow the steps in the uploaded file. For every request: write the full draft, mark anything unclear with [check], and never send anything to the client before I approve. At the end of every draft, tell me how many minutes you expect the review to take.
Tip: Do not upload real client data in the first test. Use examples with the names removed.
Step 5
Run it for two weeks and measure
Run the new system next to the old way for two weeks. Each time, log how long the task took and how many edits the review needed.
Without real numbers from your own work, you cannot price it right.
PromptTest summaryHere are two weeks of numbers from the test: [time before and after for each run, and number of edits]. Summarize the difference in hours, the mistake that repeated most, and the one instruction that would cut the review if we added it.
Step 6
Price it on the result
If a task went from ten hours to one and you bill by the hour, your invoice went down with it.
Instead of hours, sell what the client receives at a fixed price: the result, the deadline, and the guarantee.
PromptFixed price offerThis is the service: [service]. It used to take [number] hours and now takes [number] with review. Write me a fixed price offer for the client with: what they receive, when they receive it, and the guarantee if something is wrong. Do not mention hours or tools.
Step 7
Tell the client the result, not the tool
A business owner does not pay for the model you use. They pay for the work taken off their plate.
In offers and reports, talk about the time saved and the result delivered, and keep the tools behind the scenes.
PromptMonthly client reportFrom this month's numbers: [numbers], write a short report for the client [client name]: what we delivered, the time it took off their team, and the next step. No technical terms.
Tip: If you want us to build it with you, that is what we do at Flow Plus: flowplus.ae
Ready prompts to copy
Here are this month's review notes: [notes]. Find the mistakes that repeat, and suggest one change to the instructions that would cut them next month.
The takeaway
The winner is not the one with the smartest tool. It is the one who delivers the job finished.
